How the score is calculated

Ten items scored 0–4 and summed to 0–40. The markers are the ones that consistently distinguish toxic cultures from merely demanding ones in organisational research: fear-based silence, blame over learning, favouritism, voluntary churn of high performers, hours-as-loyalty, reality distortion, credit asymmetry, unsafe escalation paths, spillover health effects, and anticipatory dread.

Demanding is not toxic

High-performing workplaces are often intense — hard goals, direct feedback, real accountability. What makes an environment toxic is not intensity but the combination of high demand with low safety: you can be criticised but you cannot criticise, you carry the risk but not the credit, and raising the problem is itself treated as the problem.

Document before you escalate

If you are heading toward HR, a regulator, or a lawyer, contemporaneous notes with dates change outcomes more than anything else you can do. Keep them somewhere that is not company property.

FAQ

Is HR on my side?

HR exists to reduce risk to the organisation. That often aligns with helping you and sometimes does not. Assume the first, plan for the second.

Could it just be my manager?

Very often, yes — and that is good news, because an internal move solves it. Compare your score against how other teams describe the place.

Is dreading Sunday enough to quit?

On its own, no. Combined with five or more of the other markers, it is a body reporting something your calendar already knows.
