About this calculator
High-touch onboarding is often the difference between a customer who renews and one who quietly disappears, but it's also an upfront cost carried before a single renewal. This calculator prices your onboarding — hours by role plus any hard costs — nets off whatever implementation fee you charge, and shows how many months of gross profit are needed to recover it. It also computes the implementation fee that would make onboarding cash-neutral. Under three months of payback is comfortable; past six, either the process needs productising or the fee needs to exist.

FAQ
Should I charge an implementation fee at all?
Fees reduce cash drag and, counter-intuitively, improve activation — customers who paid for onboarding show up to the sessions. The tradeoff is conversion friction, so many companies charge a fee and discount it against the first year rather than dropping it.
What onboarding payback is acceptable?
Under three months is comfortable, three to six is workable if retention is strong, and beyond six months you're effectively funding a services business inside a software company. At that point productise the process or restrict high-touch onboarding to larger contracts.
How do I cut onboarding cost without hurting activation?
Templates, in-product guided setup, and pre-built integrations move the most hours. Measure which onboarding steps correlate with retention and cut the ones that don't — most high-touch processes contain sessions that exist for internal comfort rather than customer outcome.
Does onboarding cost belong in CAC or COGS?
Conventionally in COGS when it's a delivered service, which is what this calculator assumes by netting it against gross profit. Some companies place it in CAC — just be consistent, because moving it between lines changes both your gross margin and your payback metrics.
